A brand no longer sustains itself on a single ‘hero product’ alone. Through the eyes of a brand manager who has witnessed the birth and demise of countless products, this column captures the ‘franchise’ strategy driving the growth of today’s beauty brands, along with the deliberation and experience of building its intricate worldview.

 

 

INTRO: A Brand Language Called ‘Franchise’

 

In the beauty industry, a ‘franchise’ refers to the entire family of products derived from a single ‘hero product’. That is why a franchise can hardly be seen as a mere lineup; it should be seen as a powerful brand asset, one that anchors the brand’s philosophy and the expansion of its experience. If a single product is a point, then franchise strategy is the work of connecting those points into one coherent context to form a constellation. Within a franchise, products do not exist independently but connect within a shared identity and offer customers a consistent brand experience.

 

A single product scoring a mega hit is exhilarating, but that alone can hardly guarantee sustained growth. After all, the power that keeps a brand alive over the long run lies not in a one-time success, but in building that success into a repeatable asset. That is exactly the role a franchise plays. A franchise is the language through which a brand conveys its philosophy to customers, steadily and consistently.

WHY: Why Do Brands Build Franchises?

 

The reasons brands build franchises can be viewed from two broad perspectives. The first is ‘business efficiency.’ In a market flooded with new products, there is a limit to how far each product can be promoted and grow individually. By contrast, when several products sit under one franchise, multiple products and categories benefit at once, even when marketing and communication are concentrated on a single message. This creates a virtuous cycle in which interest in and experience with one product naturally carry over to another, and each product’s result accumulates in turn as an asset of the franchise as a whole.

 

The second is ‘consistency of brand experience.’ It is difficult for customers to remember the features and specifications of countless products one by one. However, a franchise with a clear identity becomes a framework of recognition in its own right. From the franchise’s name alone, customers naturally conjure the values and image its products pursue and, beyond that, the experience they can expect. Ultimately, a franchise is, for the brand, a structure that makes growth more efficient and, for the customer, a language that makes the brand easier and clearer to understand.

 

 

HOW: How Is a Franchise Made?

 

There are two main paths on the journey to a franchise’s birth. The first is ‘birth by design.’ Here, a vast worldview is kept firmly in mind from the planning stage, and the lineup is built so that each product interlocks like a puzzle piece. The advantage is that a finely woven worldview can be imprinted on the market from the moment of launch.

 

The second is ‘organic expansion.’ This route begins with a hero item that has unexpectedly established a commanding presence in the market, then expands into a franchise by transplanting the DNA of that success into the surrounding territory. What it demands is a precisely calibrated balancing strategy that widens the scope without losing the originality.

 

Which direction a brand chooses depends on the challenges it faces and the purpose it pursues. REFLECTION, the new lineup in HERA’s complexion range, is a prime example of the former, ‘birth by design.’

 

 

CASE STUDY: REFLECTION, Designing a New Light

HERA already has its BLACK line, whose standing is unrivaled. Through strong coverage and a highly refined skin finish, it has become a market-defining franchise and has built HERA’s solid identity. However, no matter how strong a franchise may be, a single pillar cannot guarantee a brand’s future. Amid the ‘Skinification’ trend, in which the boundary between makeup and skincare is dissolving, customer demand for the skin’s own healthy radiance and a natural finish has started to grow.

 

To respond flexibly to these currents in the market and let the brand leap further, another growth engine was needed — and that is how REFLECTION came into being. REFLECTION shares HERA’s essence, the ‘Seoulista,’ yet pursues a sensibility entirely different from BLACK’s. The two were designed not as rivals but as ‘dual pillars’ that expand the brand by embracing different customers and lifestyles.

 

Yet turning this into reality wasn’t an easy challenge. In putting the skin’s own natural radiance front and center, would it overshadow the signature allure of the BLACK line—its flawless, high-coverage finish? Conversely, if we were so conscious of the difference that we pushed the two lines too far apart, might they no longer feel like one brand? We deliberated intensely, again and again, not only on how to create a new franchise but on how it could coexist with the existing asset that was already powerful.

 

We began by picturing each of the two franchises as a person — in other words, a persona. Going beyond differences in skin finish, we imagined them in fine detail, distinguishing them down to the way they speak, their attitude, the silhouette of the clothes they usually wear, and their lifestyle. As a result, BLACK came to be defined as someone who, with an iconic mood all their own, radiates a confident charisma and a vivid presence wherever they go, while REFLECTION became someone whose innate elegance and ease come through naturally, without any need for lavish adornment.

Once differentiated this way, the personas became the benchmark not only for the models’ visual looks but also for developing the actual textures and judging skin finish. This allowed each of the two lines, rather than encroaching on the other’s territory, to speak clearly for its own aspirational ideal and create its own reason to be chosen.

 

This persona was also the compass that allowed REFLECTION, which debuted as a cushion, to broaden its territory into foundation, blusher, and powder, and to extend naturally into the skincare-hybrid category now in development. Every time we deliberated over a new product, we returned to the question, ‘Is this true to REFLECTION?’ With its products organically connected under one vivid worldview, REFLECTION is now taking its place as another pillar supporting HERA.

 

 

OUTRO: What Truly Endures Is the Brand’s Universe

 

For the ‘points’ that are individual products to come together into the ‘constellation’ that is a franchise, a brand needs a clear identity that customers can relate to and an unwavering consistency. Only with such a solid center behind it does franchise strategy take its place as an irreplaceable brand asset.

 

Markets and trends never stop changing, and the experience customers expect keeps evolving too. Adding new possibilities amid that change without losing the brand’s own philosophy. Perhaps, in the end, franchise strategy is a process of deliberating on how a brand can grow with the changing times while staying true to itself, all the way through.
